When Is It Too Much Investment in an Enterprise Application?

The pitch is always good. The sales team walks you through the platform and every feature speaks directly to a problem you have. Hundreds of clients swear by them. They run massive conferences each year. The case studies are polished.

It’s not all roses out there, despite the hype.

The Slow Squeeze

The license fee creeps up slowly. You don’t feel the pain until you’ve already invested heavily — by which point switching costs are prohibitive. That’s not an accident. It’s the business model.

The Upgrade Treadmill

Then there’s keeping up with the vendor’s upgrade schedule. Entire teams get seconded just to stay on supported releases. Fall behind and your security posture erodes, support gets harder to access, and integrations start to break.

Customizations make it worse. Every custom field, workflow, or extension can complicate the next upgrade. If the platform offers customization options, the right answer is usually avoid them — even when the business is asking for them.

The Inertia Trap

The biggest risk is the slowest one. Once the platform is in, it gets easier to keep adding to it. New business need? Just build it on the same platform. You’ve already got the proprietary skills, the licenses, the integrations. The choice feels obvious every time.

One-size-fits-all looks efficient. But each new module deepens the lock-in. Eventually you’re not picking the platform because it’s the best tool — you’re picking it because you can’t afford to pick anything else.

What This Means for You

If you’re a CIO locked into a corner, it doesn’t look good for you. Your leverage with the vendor drops. Your architectural flexibility shrinks. Your ability to respond to new business needs gets dictated by someone else’s product roadmap.

The fix isn’t to avoid enterprise platforms entirely. It’s to enter with eyes open, set clear boundaries on customization, and keep a credible exit option alive — even if you never use it.
